Our Approach

We designed a phased brownfield migration with site-by-site cutover waves. A dedicated 47-person PMO coordinated 200+ process workshops across 3 time zones. We built a custom data validation engine that ran 14 million record checks before go-live.

Results

Zero downtime cutover completed over a weekend. Supply chain visibility improved by 23%. Month-end close time reduced from 9 days to 4 days. The client renewed their contract for a Phase 2 rollout into North America.

The Challenge

Relocate an entire 380MW combined-cycle power plant 4,200 km across the Atlantic. The project involved 2,400+ heavy lifts, 6 vessel charters, and regulatory compliance across 4 jurisdictions. One miscalculation on a turbine lift could result in €40M+ in damage.

Our Approach

We built a 3D digital twin of every component and lift sequence before touching a single bolt. A dedicated marine logistics team chartered 6 heavy-lift vessels and secured port clearances 8 months in advance. 340 personnel worked in rotating shifts across 3 countries.

Results

All 2,400+ lifts completed with zero damage. The plant was re-assembled and commissioned 6 weeks ahead of schedule. The project came in 6 weeks under budget. The client has since commissioned a second unit relocation.

Following a €4.2B acquisition, three ERP landscapes (SAP ECC, Oracle EBS, Microsoft Dynamics) needed to become one. The program had to consolidate 14 chart of accounts and standardize 200+ processes while keeping the business running — no month-end close could be missed.

Our Approach

We established a central program governance office with 4 regional hubs. The migration followed a 'process-first, system-second' methodology: map, harmonize, validate, then migrate. We built a custom reconciliation engine that ran parallel for 3 months before cutover.

Our Approach

We implemented a 'stage-gate' program structure with weekly war rooms and real-time risk dashboards. Logistics were planned 18 months ahead — a dedicated port was built for the project. We ran parallel commissioning tracks: cold, hot, and production.

Results
